Kneading does one job: it develops gluten, the protein network that traps the gas your yeast makes and holds the loaf up. You're finished when the dough passes the windowpane test, meaning a small piece stretches thin enough to see light through before it tears. Not when a timer goes off.

For most lean doughs that lands somewhere between 8 and 12 minutes by hand, but the range is wide enough that the clock is close to useless on its own. Your flour, your hydration, and how hard you actually push all move it.

You don't have to knead by hand, and for some doughs you shouldn't. Here's how the five real options compare.

A few honest notes on that table.

Hand kneading is worth learning even if you own a mixer, because a mixer hides the feel. Once you know what a developed dough feels like under your palms, you can spot an underdeveloped one in a bowl in two seconds.

Food processors work shockingly well and almost nobody uses them. The blade develops gluten through sheer speed. The catch is heat: 90 seconds is genuinely the limit, and past that the friction warms the dough enough to affect the yeast. Use ice water if your kitchen is warm.

No-knead isn't a compromise. Enzymes and time develop gluten on their own during a long rest. The reason it needs high hydration is that gluten strands need free water to align, and the reason it needs 12+ hours is that this happens slowly.

Stretch and fold is what you use when the dough is too wet to pick up. It builds strength in short bursts spaced out over the bulk ferment, and for anything above about 75 percent hydration it works better than kneading does.

How to knead dough by hand, step by step

Get the dough onto a clean, dry counter. Not floured, not oiled, at least at first. A bare counter gives the dough something to grip, and that friction is doing part of the work for you.

The motion is three beats, repeated:

  1. Push. Put the heel of one hand (the pad below your thumb) on the near edge of the dough and push forward and down, stretching the dough away from you into a rough oval. Use your body weight, not just your arm. This is the step that actually aligns the gluten.
  2. Fold. Grab the far edge and fold it back over toward you, so the dough is a lump again.
  3. Quarter turn. Rotate the dough 90 degrees. This is the step people skip, and skipping it means you keep stretching the same axis over and over and end up with a dough that's strong in one direction and weak in the other.

Push, fold, turn. Push, fold, turn. Find a rhythm and settle in.

What it should feel like as you go

Minutes 0 to 2: shaggy and rough. It sticks to the counter and to you. Resist adding flour.

Minutes 2 to 5: it starts pulling together into a coherent lump. The stickiness noticeably drops even though you added nothing. This is the flour finishing its absorption.

Minutes 5 to 8: the surface begins to smooth out. The dough starts pushing back when you press it. It feels springy and slightly elastic.

Minutes 8 to 12: smooth and satiny, almost tacky rather than sticky, and it holds a ball shape on the counter instead of slumping. Test the windowpane here.

Two hand techniques worth knowing

The slap and fold (also called French kneading) is for wet doughs, 70 percent hydration and up, where the push-fold-turn motion just makes a mess. Pick the dough up with both hands, slap the bottom third down onto the counter, stretch it toward you, and fold the top over. Rotate 90 degrees and repeat. It looks violent and it works fast. Expect it to be a disaster for the first two minutes and then suddenly come together.

Rest breaks are free progress. If your arms are tired or the dough is fighting you, walk away for 5 to 10 minutes and come back. The gluten relaxes, the dough becomes much easier to work, and you'll cover more ground in the next three minutes than the previous six.

Kneading in a stand mixer

Faster, easier, and the one method where you can genuinely ruin a dough.

Use the dough hook, not the paddle. The paddle is for batters and creaming, and it will climb the dough up the shaft and strain the motor.

Speed 2 on a KitchenAid, and never above 4. Low is the correct setting for a dough hook, and most manufacturers say so in the manual. Higher speeds stress the machine, warm the dough through friction, and don't develop gluten any faster because the hook needs the dough to fold against the bowl wall, which it can't do properly when it's being flung.

Time it: 6 to 8 minutes on low for a lean dough. Enriched doughs with butter and eggs can take 10 to 15 minutes, because the fat interferes with gluten formation and the dough passes through an alarming soupy phase before it comes together. That phase is normal. Keep going.

Stop and check every 2 minutes after minute five. Pull a piece and windowpane it.

The over-kneading warning

By hand, over-kneading is nearly impossible. You will get tired long before the dough does. Nobody has ever ruined a loaf with their hands.

With a machine, it's easy. Here's what an over-kneaded dough looks like:

There's no fixing it. The gluten network is mechanically broken, and adding flour or more kneading only makes it worse. This is the entire reason to check every couple of minutes rather than walking away and trusting the timer.

Also worth knowing: small batches over-knead faster, because the dough gets thrown around more per unit of volume. A 300 g dough in a 6 quart mixer can be done in 4 minutes.

Autolyse: let the flour do part of the work

This is the highest-return trick in bread making and it costs you nothing but time.

Mix only the flour and water. No salt, no yeast. Stir until there's no dry flour left, which takes about a minute and looks like a shaggy mess. Cover the bowl and walk away for 20 to 60 minutes.

Then add the salt and yeast and knead. You'll find the dough is already smoother, more extensible, and needs noticeably less work, often cutting the kneading time by a third or more.

Why it works. Two things happen during the rest. Flour proteins fully hydrate, and hydrated proteins link into gluten on their own without mechanical help. At the same time, enzymes naturally present in the flour start breaking down proteins and starches, which makes the dough more extensible.

Why the salt and yeast wait. Salt tightens the gluten network and slows the enzymes, so holding it back lets the autolyse work faster. Yeast is held back because you don't want fermentation starting before you've built structure, especially on a long autolyse.

Sticky dough, and why adding flour is usually wrong

Almost every new baker meets a sticky dough and reaches for the flour bag. It's the most common self-inflicted wound in bread making.

Sticky is normal. A properly hydrated dough at 65 percent sticks to your hands early on. It stops sticking on its own, without any added flour, once the gluten develops and the flour finishes absorbing water. Give it three more minutes before you decide.

Here's what adding flour actually costs you. If you dust the counter four or five times during kneading, you can easily add 30 to 60 g of flour to a loaf without ever tracking it. On a recipe that started with 375 g of flour and 236 g of water, that's a 63 percent hydration dough turning into a 54 percent one. You'll get a tight, dry, heavy loaf and no idea why, because you followed the recipe. How to tell when the dough is done

Three checks. Run all three and you'll never guess again.

1. The windowpane test

The definitive one.

  1. Pinch off a piece of dough about the size of a golf ball. Don't tear it roughly; pinch and twist it off so you don't damage the structure you're testing.
  2. Flatten it slightly between your palms.
  3. Stretch it outward using the fingers and thumbs of both hands, working slowly from the center and rotating as you go so you thin it evenly.
  4. Hold it up to a window or a lamp.

Pass: the center thins into a translucent membrane you can see light and the shadow of your fingers through, and it holds without tearing. Small veins in the membrane are fine.

Fail: it tears almost immediately, and the torn edge is thick and ragged rather than thin. Knead another 3 minutes and test again.

Adjust your expectations by dough type. A lean white bread dough gives a beautiful clear windowpane. Whole wheat never will, because the bran cuts the strands, so look for a thin patch rather than a clear one. Enriched doughs are somewhere in between. Very wet doughs windowpane easily even when under-developed, so lean on the other two checks for those.

2. The smooth surface check

Developed dough looks satiny, almost like the surface has been polished. Undeveloped dough looks matte, bumpy, or shaggy. This one you can judge across the kitchen once you've seen it a few times.

3. The spring-back check

Press two fingers about half an inch into the ball of dough on the counter and pull them out.

What kneading does and doesn't fix

Worth being clear about, because kneading gets blamed for a lot of things it can't control.

Kneading fixes: weak structure, poor gas retention, a crumb that's tight because the gluten network never formed, a dough that won't hold its shape.

Kneading does not fix: dead yeast, too much flour, an under-proofed dough, a cold oven, or a low-protein flour. No amount of kneading turns cake flour into bread flour, and no amount of kneading revives yeast that died in hot water.

That's why development is one of four things to check, not the first. Rule out the yeast and the flour weight first, then look at the gluten.

Frequently asked questions

How long should I knead dough by hand?

Eight to twelve minutes of steady push-fold-turn for a standard lean dough, longer for enriched doughs with butter and eggs. Treat that as a range to check within, not a target. Start testing the windowpane at minute eight and stop when it passes, which for a well-hydrated dough with an autolyse can be as early as five minutes.

Can you over-knead dough by hand?

Practically speaking, no. You'll tire out long before the gluten breaks down, and there's no recorded case of a home baker ruining a loaf with their hands alone. Over-kneading is a stand mixer and food processor problem, which is why you check machine-kneaded dough every couple of minutes rather than trusting the timer.

What happens if you don't knead dough enough?

The gluten network is too weak to hold the gas the yeast produces, so it escapes. You get a loaf that rises poorly, spreads sideways rather than up, and has a tight, crumbly, close-grained crumb. The dough also feels wrong before baking: shaggy, slack, and unwilling to hold a ball shape.

Do I need to knead no-knead bread at all?

No, and adding kneading doesn't improve it. The long 12 to 18 hour rest develops gluten through hydration and enzyme activity rather than mechanical work, which is why the recipe uses high hydration and a small amount of yeast. A few stretch-and-folds during the rest will make it a bit stronger if you want a taller loaf, but it isn't required.

Should I knead dough after the first rise?

Not really. What you do after bulk fermentation is punch down and shape, and both are gentle. Aggressive kneading at that point tears the gas structure you spent hours building. Press the dough down to release the big bubbles, then shape it with enough tension to hold a form and let it proof.

Why does my dough tear instead of stretching?

Either it's under-developed, or it's over-tight and needs a rest. Test which: let it sit covered for 10 minutes, then try stretching again. If it now stretches well, it was tight. If it still tears into a thick ragged edge, keep kneading. A dough that tears after a machine has run it hard for 15 minutes is over-kneaded and can't be recovered.

What is autolyse and is it worth doing?

It's a rest of just flour and water, 20 to 60 minutes, before you add salt and yeast and start kneading. It's absolutely worth doing: the flour fully hydrates and starts forming gluten on its own, which typically cuts kneading time by a third and gives you a more extensible dough that's easier to shape. It costs no active work at all.

Can I knead dough in a bread machine and bake it in the oven?

Yes, and it's a good use of the machine. Run the dough cycle, which kneads and does the first rise, then pull the dough out, shape it, proof it in your pan, and bake in the oven for a much better crust than the machine gives. Check the dough five minutes into the knead and add a spoon of water or flour if it looks obviously off, since machines don't adjust.
