Why Did My Cake Sink in the Middle?

Your cake sank because it wasn't set yet when something disturbed it. Most of the time that something was the oven door opening in the first two thirds of the bake, and the rush of cool air collapsed a structure that was still just foam.

The second most common cause is too much leavening. Extra baking powder makes the batter shoot up fast, stretch the batter walls past what they can hold, and then fall back on itself before the eggs and starch have anything to grip.

After those two it's underbaking, overmixing once the flour is in, an oven that runs cold, and leavening that's gone flat in the cupboard. That's the whole list.

Work down that list in order. Causes 1, 3, and 5 are all versions of the same problem, which is that the cake never got hot enough for long enough to set. Causes 2, 4, and 6 are about the batter itself.

What "set" actually means, and why an unset cake can't hold itself up

This is the part that makes every other fix on the page make sense.

For most of the bake, a cake is a foam. It's bubbles of air and carbon dioxide and steam suspended in a liquid batter, and the only thing holding it up is gas pressure from the heat. Nothing structural exists yet. If the gas cools and contracts, the whole thing comes down.

Setting happens in two overlapping steps as the batter heats:

Until both of those are well underway, the middle of your cake is liquid batter with bubbles in it. It is physically incapable of supporting its own weight. The edges set first because they're closest to the pan and the hot air, which is exactly why sinking happens in the center and not at the rim.

Once you see it that way, "don't open the door" stops being kitchen superstition and starts being a temperature rule.

Cause 1: you opened the oven door too early

An open oven door drops the cavity temperature 25 to 50°F in a matter of seconds. In a home oven that's a real hit, and it takes several minutes of recovery to get back.

If that happens while the center is still foam, three things go wrong at once. The gas in the bubbles contracts. Steam condenses back into water. And the heat that was slowly working its way toward the middle stops advancing. The center falls, and it can't come back up, because the batter above it has already begun to firm into a lid.

The rule with an actual number

Don't open the door during the first two thirds of the stated bake time. If the recipe says 35 minutes, the door stays closed until minute 23. If it says 50, you wait until 33.

By that point the center has usually passed 160°F and the egg mesh has enough grip to survive a temperature dip. After that you can open, rotate, and test. Do it quickly, and don't leave the door hanging while you hunt for a skewer.

Two habits that help:

Cause 2: too much leavening

More baking powder does not mean more rise. Past a certain point it means a faster rise and then a collapse.

Here's the mechanism. Baking powder makes carbon dioxide, and that gas inflates bubbles that are already in the batter. A sensible amount inflates them steadily, so the batter climbs at roughly the same pace the structure is setting. Too much floods the batter with gas early, the bubbles balloon, the thin walls between them tear open, and the gas escapes into one big void instead of staying trapped in thousands of small ones. The cake peaks high, then falls in the middle as that void collapses.

The tell is distinctive: a cake that rose beautifully in the first 20 minutes, then sank, and has a coarse open crumb with a slightly bitter or soapy edge to the flavor.

How much leavening a cake actually needs

If you doubled a recipe, this is a classic place to slip. Doubling the flour and doubling the baking powder is correct, but doubling the pan is not always right, and a doubled batter in a pan that's too deep bakes slower and gets more time to over-inflate before it sets. Cause 3: it was underbaked, and it sank on the counter

If your cake looked fine coming out of the oven and then dipped over the next ten minutes while cooling, it was underbaked. Full stop.

The middle never finished setting. Gas pressure and residual heat were holding it up, and as both faded, gravity won. This one is easy to mistake for a door problem because the collapse happens after the fact, but the cause is time and temperature, not draft.

Doneness tests that beat the timer

Bake times in recipes are estimates written for somebody else's oven and somebody else's pan. Test instead.

The internal temperature test is the one to trust. A finished butter or sponge cake reads 200 to 210°F at the center. Below about 195°F it's still wet inside no matter what the top looks like. Push a probe into the middle, avoid the very bottom of the pan, and read it there.

The clean-skewer caveat: a skewer can come out clean from a cake that's still underdone, because gelatinized starch stops being sticky before it's fully cooked. It can also come out with crumbs on it from a perfectly done cake that just happens to be very moist, and chocolate cakes with melted chocolate in them will smear a skewer forever. Use it as a second opinion, not a verdict.

Cause 4: you overmixed after the flour went in

Once flour meets liquid, gluten starts forming. A little gluten is what gives cake its structure. A lot of it makes a batter that's tight and rubbery, traps gas unevenly, rises into a dome, and then sinks as the overstretched structure relaxes.

Overmixing also knocks out the air you worked to build during creaming. That's a double loss: less lift going in, and a tougher batter holding what's left.

The rule is simple. Cream the butter and sugar as long as it takes, beat the eggs in properly, and then once the flour goes in, mix only until the streaks disappear. Ten to fifteen seconds on low with a stand mixer. A few dozen strokes by hand. Then stop, even if it looks slightly imperfect, and finish with a spatula.

Cause 5: your oven runs cold

Home oven dials lie. It's not unusual for a dial-set oven to run 25°F or more off its setting, and swings of 50°F are common in older ovens with worn thermostats or in any oven with a weak door seal.

A cold oven is a sinking machine. The batter spends longer in its liquid phase, the leavening gas has more time to over-inflate and escape before the structure sets, and the whole cake bakes slower than the recipe assumed. You pull it at the stated time, and it dips.

The fix is one cheap gadget

Buy a standalone oven thermometer, hang it from a middle rack, and preheat for a full 20 minutes past the point where the oven beeps. Most ovens beep when the air near the sensor hits temperature, long before the walls and racks have caught up.

Read the thermometer, not the dial. If the oven reads 325°F when you set 350°F, you now know to set 375°F to bake at 350°F. That single piece of information fixes more cake problems than any technique change.

Cause 6: your baking powder or soda is dead

Chemical leaveners lose strength as they age, especially baking powder that's been opened and exposed to humidity. Six months from opening is the usual working life. Many home cans are two years old.

Weak leavening usually gives you a flat, dense cake rather than a dramatic sink, but there's a middle case: powder with just enough life to lift the batter early and not enough to keep it lifted. That one sinks.

Test both in under a minute:

A worked example: the same cake, twice

Here's how these stack up in practice, using a plain 8-inch butter cake with 2 cups (250 g) of all-purpose flour.

Bake one, sank badly. The recipe called for 2 tsp baking powder, and 2 1/2 tsp went in because the spoon was heaped. The oven dial was set to 350°F, but a thermometer later showed it holding 325°F. The door came open at minute 18 of a 35-minute bake to rotate the pan. The cake was pulled at 35 minutes because that's what the recipe said, and it read 187°F in the center. It sank about 3/4 inch by the time it was cool.

Bake two, flat top and clean crumb. Baking powder leveled to exactly 2 tsp, which is 1 tsp per cup of flour and right in the standard range. Oven set to 375°F on the dial to hit a true 350°F, preheated a full 20 minutes past the beep. Door stayed shut until minute 24, which is two thirds of 35. Rotated once, quickly. First temperature check at minute 32 read 194°F, so it went back for 5 more minutes and came out at 203°F. Cooled in the pan 10 minutes, then on a rack.

Nothing exotic changed. Two of the fixes were free and the third was an oven thermometer.

Can you rescue a cake that already sank?

Yes, and none of these are consolation prizes.

What you can't do is put it back in the oven. Once the structure has collapsed and cooled, more heat just dries it out.

Because the edges set first. They're closest to the hot pan wall and the oven air, so their egg and starch structure firms up minutes before the center's does. Anything that interrupts the bake, a door opening or an oven that runs cold, hits the unset middle and leaves the finished edges alone.
